Why most MBSE adoptions fail before they deliver value
The MBSE initiative did not fail because the idea was wrong. It failed because the entry cost was paid before any value arrived, and engineering teams are rational enough to stop investing when the return does not materialise.
The typical adoption trajectory
An aerospace company decides to adopt MBSE on a new program. They purchase licenses for an industry-standard tool. They bring in a consultant to define the methodology and set up the environment. Key engineers attend a week-long training. A modeling standard is agreed. A set of views is defined.
Six months later, the MBSE specialist has built a detailed model. It is accurate. It is well-structured. It follows the methodology correctly.
It is also used by exactly one person: the specialist who built it.
Everyone else is still using the tools they used before. Not because they are resistant to change, but because the practical cost of opening the model in the course of a normal working day, understanding the notation, navigating the tool interface, knowing how to read a specific view, is higher than the value they immediately receive from doing so.
The model is correct but not useful to the team. The program delivers. The model is archived. MBSE is declared not ready for this type of program.
The structural mismatch
Most MBSE tools were designed by people with deep expertise in systems engineering theory. They optimised for modeling power, methodological correctness, and the ability to express complex system relationships precisely. These are legitimate engineering goals.
They did not optimise for the learning curve of a mechanical engineer who has a design review in two days and needs an answer about interface margins, not a lesson in SysML block definition diagrams.
This is not a criticism of the tools. It is an observation about who they were designed for.
MBSE tools reward deep familiarity and long-term investment. They produce the most value for people who live in them. For engineers who open them occasionally, they produce friction. And in most programs, the majority of the team opens the model occasionally, if at all.
The specialist trap
When MBSE requires a specialist to build and maintain the model, a second failure mode appears.
The model becomes a separate artifact. The team reads outputs from it, views, reports, trade study summaries, but does not contribute to it directly. The model is maintained by one person, updated when that person has time, and reflects the specialist's understanding of the design rather than the team's.
This means the model gets stale. Design decisions get made without the model being updated. The model starts lagging the real system. The team stops consulting it because they no longer trust it to be current.
The specialist trap converts MBSE from a shared engineering environment into a reporting tool maintained by one person, which is not what MBSE is for.
What it costs
The direct cost of a failed MBSE adoption is the investment: licenses, consultant fees, engineer time in training, the months spent building a model nobody uses.
The indirect cost is larger.
Cultural damage accumulates after a failed adoption. Engineers who participated carry that experience into the next program. They are not wrong to be skeptical. The adoption failed. Their skepticism is a rational response to evidence.
The methodology also gets blamed instead of the implementation. When an adoption fails, the organisation typically concludes that MBSE is not appropriate for programs like theirs. The structural reasons for the failure, tool complexity, front-loaded cost, and no mechanism for team-wide adoption, are not addressed.
The team that failed once is unlikely to try again without significant external pressure. The window for adoption closes, often for years.
What a working adoption looks like
A working MBSE adoption delivers value before the methodology is complete.
Engineers who have never opened a modeling tool can contribute to the model by doing their normal work, writing requirements, defining interfaces, tracking design decisions, because the tool meets them where they are rather than asking them to learn a new language first.
The model starts small and grows with the program. Early on it captures the architecture and the key interfaces. Later it grows to include detailed requirements links, trade study inputs, and verification logic. The formalism emerges from the work rather than being imposed on it.
The adoption is not measured by whether the model is correct. It is measured by whether the team uses it.
A single adoption metric
If you are currently running an MBSE adoption, or evaluating whether a previous one succeeded or failed, ask this question:
What percentage of the engineering team opens the model at least once a week in the course of their normal work?
Not MBSE specialists. Not systems engineers. The full engineering team, the mechanical designers, the analysts, the test engineers, the subsystem leads.
If the answer is below fifty percent, you have an adoption problem, not a modeling problem. The model may be technically excellent. It is not doing what MBSE is supposed to do, which is to give the full team a shared, current, accurate picture of the system they are building.
That is the gap. And it is not closed by more training or a better methodology document.
